The step-by-step process to start a compressed natural gas (CNG) conversion centre in Nigeria is now clear, with startup costs estimated at ₦10 million. The business is profitable as petrol prices keep rising and the federal government pushes CNG adoption after fuel subsidy removal in 2023.

Several CNG conversion centres have already opened across Nigeria, and the government has been running free training for citizens. A lean but professional workshop can be set up with workspace, conversion kits, diagnostic equipment, safety gear, registration, permits and initial marketing all covered within the ₦10 million budget.

How the money is spent

Location and equipment take the biggest share of the startup budget. About ₦2.5 million should go into a one-year workshop lease, preferably an accessible roadside spot with good roofing, ventilation and space for vehicle installation.

The first step is to register the company with the Corporate Affairs Commission (CAC) and obtain the necessary tax registration. Because CNG involves high-pressure gas systems, technical competence and safety compliance are critical.

Prospective operators should pursue relevant automotive and CNG training, including programmes linked to the National Automotive Design and Development Council (NADDC). Fire safety and local environmental approvals are also required.

Location and equipment matter

A workshop close to busy transport corridors, commercial hubs, filling stations or areas with many ride-hailing and commercial vehicle operators will attract customers faster. The facility should have good ventilation, a concrete floor, sufficient ceiling height and separate areas for inspection, installation, testing and maintenance.

Operators should source certified CNG cylinders, sequential injection kits and related components from reputable manufacturers and suppliers. Using substandard parts creates serious safety risks and damages customer confidence. Every installation must meet applicable technical and safety requirements.

Revenue streams beyond conversion

The core business is selling the conversion package, installing equipment and carrying out electronic calibration and testing. But workshop owners can expand income by targeting logistics companies, ride-hailing drivers, transport operators and corporate fleets looking to cut fuel costs.

Additional revenue can come from periodic system inspections, maintenance, filter replacements, diagnostics and safety checks.
